What sucked

Xplor Technologies, a global software and payments group backed by Advent International, Battery Ventures and Silver Lake, runs 40+ products with about 700 engineers on platforms of very different ages.

An AI pilot with 25 engineers had worked, but nobody knew whether it would hold up across the whole portfolio. Leadership set a goal of 2x engineering productivity for every brand: double monthly merged PRs and halve P75 cycle time.

What they built

Malleable AI, working alongside strategy partner The Kosa Group, ran a cohort-based AI engineering program across 16 of Xplor's software brands: readiness diagnostics per team, a remediation roadmap per product, hands-on training in each team's own codebase, and an 80+ person champion network handed over to Xplor's AI CoE.
